How to launch paid ads for a SaaS without burning the budget

Paid acquisition for a SaaS works when every dollar is held to a payback rule written before the first one is spent. That means tracking where signups come from first, starting with the cheapest warm audiences (your own brand, competitor terms, retargeting), and raising budget in steps while watching what the last dollar bought.

What has to be in place before you spend anything?

Without attribution, a paid channel takes credit for signups it did not cause.

  1. 4.1.2UTM every outbound link you control

Use the convention you wrote in Phase 0. Untagged links become “direct” and hide your winner.

  2. 4.1.3Store first-touch and last-touch on the user record

First touch tells you what to invest in; last touch tells you what to fix.

  3. 4.1.1Add “how did you hear about us?” to signup

A free-text box beats any tracking script for dark-social discovery. Read every answer.

  4. 4.1.4Build a weekly channel report you will actually read

Five rows: channel, signups, cost, CAC, trend. Anything longer gets skipped by week three.

  5. 6.3.1Compute CAC payback and write the rule

One sentence that decides every future spend, before you spend anything.

Where should the first ad dollars go?

Warm, self-selected audiences first. Cold prospecting comes last.

  1. 6.3.2Defend your branded search

Cheap, high-converting, and it stops competitors buying the traffic you earned.

  2. 6.3.3Bid on competitor and alternative keywords

Point them at the alternative pages you built in Phase 2, not at the homepage.

  3. 6.3.4Retarget readers of your best pages

Warm, self-selected, and vastly cheaper than cold prospecting.

  4. 6.3.5Sponsor niche newsletters

Small lists with real trust beat large lists with none. Start with three.

  5. 6.3.6Boost the organic posts that already worked

The cheapest paid social there is, because the creative is pre-validated — as evidence, not as a guarantee. A post the feed carried to the right people can still fail cold against an audience the platform picks for you. On TikTok the mechanism is a Spark Ad: the creator generates a code on their own post and it runs as it is, under their name.

  6. 6.3.8Run nine cold creatives built from the complaints you countedB2C

Three angles from the top-counted complaints in Phase 1, three hooks each in their exact words, one ad set per angle. Enough to learn from, too few to split the budget into nothing.

  7. 6.3.10Put an attribution partner in before the first paid installmobile app

Each ad network counts its own installs, and on iOS they arrive late and coarse. A mobile measurement partner is the one ledger that de-duplicates them across networks — without it the payback rule is reading the vendors’ own scorecards. Free plans exclude paid campaigns, so budget it with the ads.

How do you scale spend without losing money?

A campaign that pays back at £100 a day is a different campaign at £1,000.

  1. 6.3.11Send every ad to a page whose first screen repeats its promise

The click came for one sentence. If the hero says something else, the ad has paid for a visitor the page then loses. Where several angles share one page, its first screen carries the promise they all make — and Google rates the same fit as landing page experience.

  2. 6.3.9Raise the budget in steps and re-read the payback at each one

A profitable campaign at £100 a day is not the same campaign at £1,000. Watch the cost of the LAST pound you spent, not the average — the average stays healthy long after the margin has gone. On Meta a big enough budget change restarts the learning phase, so read each level only from that edit, once it has about 50 conversions behind it.

  3. 6.3.7Kill anything breaching the payback rule, monthly

Enforced without exceptions. This is the whole reason you wrote the rule down first.

Paid ads questions

When should a SaaS start paid ads?
Once you know your conversion rate and what a customer is worth, so you can write a payback rule. Before that, ads mostly buy you data you could have had for free from organic channels.
Which paid channel should a SaaS try first?
Your own branded search, then competitor and alternative keywords pointed at comparison pages, then retargeting the readers of your best pages. All three reach people who already know the category.
What is a CAC payback rule?
One sentence that decides every spend: for example, a channel must earn back its cost per customer within a set number of months. Anything that breaks it is cut, every month, without exceptions.
